The Coach's Guide to Faster Infield Transfers: Feet First, Hands Quiet

Ask most players why they were late on a bang-bang play at first and they'll blame their hands. Ask a good infield coach and they'll point at the feet. Transfer time — the stretch from the moment the ball hits the glove to the moment it leaves the throwing hand — is one of the most coachable numbers in the infield, and the biggest, cheapest gains almost never come from moving the hands faster. They come from organizing the lower half so the body is already loaded to throw the instant it catches.
The Replace-Step Footwork Isolation drill is built around that idea. It deliberately removes the long throw, keeps the hands simple and repeatable, and forces the athlete to rehearse the one variable that actually shrinks the clock: a crisp right-left replace step into a throw-ready position. Because you time every rep from glove-touch to release, the drill produces a single honest metric — transfer time in seconds — that either improves or it doesn't.
Why footwork owns transfer time
A throw is a whole-body action that finishes at the hand. The hand can only go as fast as the base it is throwing from allows. If an infielder catches the ball flat-footed, with weight hanging on the back leg and no direction to the target, the transfer physically cannot be quick — the body has to spend time gathering and re-loading before the arm can fire. That gathering time is invisible on the highlight reel but it is exactly what the stopwatch is measuring.
The replace step solves this. As the ball arrives, the back (throwing-side) foot "replaces" — a short, quick hop that brings the foot under the center of mass and turns the hip toward the target — while the front foot steps into a direction. By the time the hands meet at the chest to make the exchange, the lower half is already loaded and pointed. The hands then finish a motion the feet started. This is why the classic coaching phrase, "the feet make the hands fast," holds up: quick hands on a disorganized base are still slow to release.
Driveline Baseball's infield work emphasizes this sequencing directly — training the receive-to-throw exchange as a footwork-and-rhythm skill rather than a hand-speed contest, and using video and timing to hold players accountable to a release standard. The same principle shows up in catcher pop-time development, where the exchange and footwork, not raw arm strength, separate a 2.0-second pop from a 2.2. The infield version is simply a shorter, faster expression of the same chain.
What this drill isolates — and why isolation matters
A full ground-ball-to-first rep bundles a lot of skills together: reading the hop, fielding cleanly, footwork, the exchange, and a max-effort throw. When all of that fires at once, it is hard to know which link is costing time. By stripping the drill down to a short chest-high feed and a 40-foot finish toss, we hold everything else constant and shine a light on the footwork and exchange.
That isolation is the whole point. The finish throw exists only to define the release frame for the timer — it is not a strength rep. Athletes who treat it as a max-effort throw will instinctively gather and wind up, and the transfer time will balloon. Keeping the throw short and sub-max keeps the athlete honest and keeps the arm safe, which matters when you are doing many quick-release reps in a row.
How to run and time it
Set the player in an athletic base, feet a touch wider than the shoulders, glove out front. Put two small floor marks where the right foot and left foot should land during the replace step so the footwork has a target. Stand 8 to 12 feet away and toss chest-high feeds into the glove.
The timing convention has to be stated out loud before the first rep: the clock starts the frame the ball touches the glove and stops the frame the ball leaves the throwing hand. A stopwatch works, but a phone shooting slow motion at 120 or 240 frames per second is far better because you can teach from it — you can literally count frames and, more importantly, see whether the feet or the hands moved first. In a good rep the back-foot replace begins as the ball hits the glove; in a slow rep the athlete catches, pauses, and only then starts the feet.
Run the work in short sets — four sets of six is a good dose — with 45 to 60 seconds of rest so quality stays high. Fatigue makes footwork sloppy, and sloppy footwork defeats the purpose.
Reading the number
Transfer-time standards vary by level and by source, so use them as targets, not verdicts. As a working guide for this isolated drill, roughly 0.75 seconds glove-to-release is a strong, repeatable standard for 12U to 14U, and about 0.70 seconds or faster is a good bar for 15U through college. Elite middle infielders operate below that in games. The exact threshold matters less than the trend: is this athlete's median transfer time dropping across sessions while the finish throws stay clean and catchable?
Insist on that last part. A rep does not count if the ball was bobbled, double-clutched, or fired off before it was secured. A fast time on an uncatchable throw is not a fast transfer — it is a turnover. The success criterion should always pair a time with a clean exchange.
Where it fits in practice
This is a low-space, low-equipment drill that fits almost anywhere. Use it as part of a defensive warm-up block once the arm is loose, as a focused skill station during infield work, or as a between-innings tune-up mentally rehearsed on the bench. It pairs naturally with double-play feed work and with charge-and-throw plays, because both live or die on the same replace-step organization.
Because the load is moderate and the throws are short, it is safe to run in-season without adding meaningful arm stress, provided you cap total quick-release throws for younger arms. MLB's Pitch Smart guidelines are written for pitchers, but their core message — that developing arms need throw-count awareness and adequate recovery — applies to position players doing high-intent throwing too. The American Sports Medicine Institute (ASMI) has similarly documented that cumulative throwing volume and fatigue, not any single throw, drive most youth arm injuries. So keep the finish throws sub-max, warm the arm first, and don't stack this on top of a heavy long-toss or bullpen day.
Progressing it
Start with no timer at all, grooving the right-left pattern until it is automatic. Then add the clock from a stationary base to establish a baseline. From there, feed the ball slightly off-center so the athlete fields on a small move, then progress to short hops and rolled ground balls while holding the same timing standard. The most advanced constraint is to shrink the footwork window or add a rhythmic audible so the athlete must release on tempo rather than on comfort. At every level, the coaching stays the same: feet before hands, field it to your center, short and firm, land pointed at the target.
The takeaway for coaches
Transfer time is not a hand-speed problem. It is a footwork-and-sequencing problem wearing a hand-speed costume. Isolate the feet, keep the exchange boring, time every rep, and demand a clean finish, and you will watch the number come down without ever telling a player to "just get rid of it faster."
