The Hidden Tenth of a Second: A Reaction-Start Home-to-First Drill

Coaches spend a lot of time trying to make runners faster. Fewer spend time making runners start sooner - and on a bang-bang play at first base, the start is where the play is often decided. A runner who needs an extra tenth of a second to recognize the ball got through, or who freezes for a beat after a swing before committing, gives the throw a head start that no top-end speed will ever claw back. This guide breaks down that hidden slice of a home-to-first time - the reaction and the decision - and points you to a timed drill that trains it.
Home-to-first is a reaction, not just a sprint
We usually measure home-to-first as a single number: the seconds from contact to the bag. But that number is really two numbers stacked together. The first is reaction and decision time - how long it takes the runner to recognize what happened (ball on the ground, ball through the infield, foul tip, pop-up) and commit to running. The second is the sprint itself.
Most drills only train the sprint. The runner knows the rep is a sprint before it starts, so the reaction slice is skipped entirely. In a real at-bat, the runner doesn't get that certainty. They finish a swing not yet knowing where the ball went, and the fastest runners are the ones who read it and fire first. Sports science calls this the difference between a simple reaction (one cue, one response) and a choice reaction (read the situation, pick the right response) - and choice reactions are slower and far more trainable. Reactive-agility research from groups like the National Strength and Conditioning Association consistently finds that reacting to an unplanned stimulus is a distinct, coachable skill separate from straight-line speed.
Why a randomized cue matters
The key ingredient is unpredictability. If the runner can anticipate the "go," they're rehearsing a false start, not a reaction. That's why this drill uses a randomized cue on a varied delay, plus dummy cues the runner must NOT go on.
The runner holds a balanced swing finish - eyes up, weight loaded, bat still in hand - exactly the way they'd stand the instant after contact. On an unpredictable delay of one to four seconds, the coach gives either a GO cue or a HOLD cue. The runner fires only on GO. A false start on HOLD is a failed rep. This forces a true read-and-react, and it trains discipline at the same time: in a game, jumping early on a foul tip or a caught liner is its own kind of mistake.
You can run the cue with two colored cards, two sounds (one whistle go, two whistles hold), or a live call - "ball's through!" versus "foul!" The point is that the runner reacts to the meaning of the cue, not just to any movement.
The start still has to be mechanically good
A fast reaction is wasted on a bad first step. Once the runner reads GO, the mechanics are the same ones every good home-to-first depends on:
- First step crosses toward first - the right foot for a right-handed hitter, the left for a lefty - so the runner gains ground immediately instead of drifting backward or sideways out of the box.
- Low body angle and a forward lean for the first several steps. Home-to-first is almost entirely an acceleration play; over 90 feet (60 for youth) the runner never really reaches steady top speed, so the acceleration phase is the whole race. Aggressive arm action and knee drive win that phase.
- Drop the bat to the side - never throw it - so the follow-through stays balanced and the release doesn't cost a step.
Run through the bag, not to it
The finish matters as much as the start. First base is the only base a runner may overrun, so there is no reason to decelerate. The cue coaches repeat: your speed *at* the bag should be higher than your speed ten feet before it. The runner sprints a straight line down the lane to the front corner of the base, crosses it at full speed to a finish cone set 8-10 feet beyond, then breaks down under control and peels toward foul territory so they can't be tagged. Gearing down to carefully "step on" first is the most common way close plays are lost.
How the drill fits a practice
This is a warm-up or in-season conditioning piece, not a heavy-volume block. Because the reps are reactive and max-effort, quality beats quantity: eight to ten clean GO sprints with full recovery, dummy HOLD cues sprinkled in randomly so the runner can never anticipate. Time every clean rep and chart it. Penalize false starts on the chart so the runner learns to be both fast and disciplined - a runner who never false-starts but reacts a hair slow is still beating the runner who guesses and gets burned.
How to progress it
Start simple and layer difficulty:
- Grooved go - a single predictable cue, no dummies, to learn the reactive first step and the run-through path.
- Add the delay - vary the GO timing so it can't be timed.
- Add the decision - introduce HOLD/dummy cues so the runner reads go-or-no-go.
- Add a second read - two GO colors, one meaning "beat it out straight through the bag," the other meaning "ball's in the gap, round hard toward second." Now the cue sets the start AND the path, which is the closest thing to a live at-bat you can rehearse without a pitcher.

Age-appropriateness and safety
The reactive decision layer makes this a step up from a plain run-through, so it fits best from about 12U up, once runners have the coordination to react cleanly under speed. Keep the load moderate: full recovery between max-effort sprints, reasonable rep counts, and always drop the bat rather than throw it. Fatigue is the enemy of a good reactive start - a tired runner reacts late and lands sloppy - so stop the block before form falls apart.
