The At-Home Home-to-Second Time Trial: A Coach's Guide

Ask a player how fast they get from home to second and you'll usually get a shrug or a guess. Ask them their exit velo or their 60 time and they'll rattle it off to the tenth. That gap is a coaching opportunity. The double — home to second on a gap hit — is one of the highest-leverage plays in the game, and it's almost never measured in practice. The Phone-Timed Double closes that gap with the cheapest equipment a player owns: a phone and two markers. This guide explains why the drill works, how to run it so the numbers are trustworthy, and how to turn a raw time into real improvement.
Why measuring the double matters
Speed development follows a simple rule: what gets measured gets managed. A runner who has never seen a number for their home-to-second time has nothing to chase and no way to know whether a change helped. Once the clock is on, everything sharpens. The runner stops guessing about their turn and starts reading it. Small technical wins — a cleaner jump out of the box, a tighter arc at first, a lean into second instead of drifting up — become visible as tenths of a second, and tenths are what separate a stand-up double from a close tag.
The double is also a better teacher than a straight sprint. A flat 60-yard dash measures raw straight-line speed, but a game rarely asks for that. Home to second asks a runner to accelerate, then bend that speed around a base without dumping it into a hard, decelerating cut. That skill — carrying velocity through a turn — is trainable, and it only shows up when you time the whole rep, not just the sprint.
What makes this an at-home drill
The barrier to measuring the double has always been logistics: you need a diamond, a coach, and a stopwatch, and those rarely line up on a random Tuesday. This drill removes all three. A player needs only enough open, flat, safe space to lay out their level's real base distances in an L, three flat markers for the bases, and a phone. A parent can time it, a teammate can, or the phone itself can — video is the timer.
The honesty of the drill lives in two setup details, and coaches should hammer both. First, the distances have to be real. Sixty feet for most 12U-and-under players, ninety feet for 14U and up. If a player paces off a rough L in the yard, the time they record is a fun number but not a comparable one. Measure it once with a tape and mark it. Second, the start reference has to be identical every rep. Time from first movement to the touch at second. If one rep starts from a dead "set" and the next starts from a swing finish, the two numbers can't be compared, and comparison is the entire point.
The split is where the coaching happens
A single total time tells a runner they're fast or slow. The split tells them *why.* Whenever possible, capture two numbers: home-to-first and first-to-second. Now the video answers a specific question instead of a vague one. A slow home-to-first split usually points to the jump — a lazy first step out of the box, an upright posture, no drive. A slow first-to-second split usually points to the turn — a wide, early belly-out that adds distance, a hard 90-degree cut that kills momentum, or standing straight up through the bag instead of leaning into the line to second.
That diagnosis is what makes the drill more than a fitness test. The camera angle matters here: film from the foul line extended past first base so home, the turn, and the second-base touch are all in frame. A head-on shot hides the exact thing you're trying to see. Watch each clip once, ask "where did the time hide?", make one change, and re-run. One variable at a time keeps the feedback clean.
How to run it without ruining the numbers
Three habits protect the data. Warm up fully — two or three build-up runs at 70-90% before any timed rep, because cold max-effort sprinting into a cut is exactly how young athletes tweak hamstrings and ankles. Rest fully between reps — 60 to 90 seconds minimum. This is a quality drill, not conditioning; tired reps drift slower and slower and quietly poison the feedback. And keep it legal — the runner must touch the inside corner of first base in stride and never cut it short to fake a faster time. A shaved corner is fast on the phone and an out on the field, and grooving an illegal path is worse than useless.
Keep the volume low: four to six clean timed reps in a session is plenty. Log the three fastest legal reps and track that best number over weeks, not within a single day.
Turning a number into improvement
Once a runner has a stable time, the drill becomes a training loop. Isolate whichever split is slower and attack it with focused work — box-out-of-the-box starts for a slow jump, rounding reps for a slow turn. Add a live element by starting from a swing off a tee into open space so the trial begins from a real hitting finish. Add a decision by having a partner shout "two!" or "hold!" a beat after the runner leaves, forcing commitment at speed. And once times are consistent, compare the best clean double against age-appropriate reference times and set a concrete target a tenth or two faster.
Because the whole loop lives on a phone, progress is documented automatically. A player can scroll back a month and see both the number falling and the mechanics cleaning up — the kind of visible feedback that keeps young athletes engaged with unglamorous speed work through an off-season.
Programming notes for coaches
Slot this as an off-season or early-in-practice piece when legs are fresh, never as a tired-out finisher. It pairs naturally with acceleration mechanics and rounding-technique work: use those drills to build the skill, then use the time trial to prove it transferred. For younger players, keep it playful and PR-focused rather than obsessing over absolute times, and let the honest-distance rule teach them that a real number is worth more than a flattering one.
