Your Real Home-to-First Time: Training the Game-Speed Beat-Out

Ask a player their home-to-first time and they'll usually quote a number from a clean, scripted sprint - swing, drop the bat, run. Then you watch them in a real game and the stopwatch tells a different story: half a step slower, sometimes more. That gap between the practice number and the game number is where infield hits are won and lost, and most drills never touch it. This guide explains why game-speed times drift slower, what actually causes the lag, and how a live at-bat beat-out drill lets you measure and train the real thing.
Why your practice time isn't your game time
A scripted home-to-first rep removes almost everything that makes the play hard. You know the swing is coming, so your body is already leaning toward the line. You're not tracking a pitch, deciding whether to swing, or absorbing the tiny hesitation that comes after contact when your brain switches you from hitter to runner. In a game, all of that is live and unpredictable.
The biggest hidden cost is the transition. A hitter's weight, hips, and eyes are organized to swing, not to sprint. The fraction of a second it takes to abandon the finish of the swing, drop the bat, and redirect that first step toward first base is real, and it only exists when the swing is genuinely reactive. Add adrenaline, a defense making a play, and the temptation to watch your own batted ball, and the game-speed time balloons past the tidy practice number.
Home-to-first is also almost entirely acceleration. The play is roughly 90 feet (60 for youth) - the runner never reaches true top-end speed. That means the start dominates the time, and the start is exactly what a scripted rep fakes. If you want to train the number that matters, you have to make the start reactive.
The fix: time the beat-out live
The live at-bat beat-out drill puts the stopwatch on the real play. The hitter takes unknown live pitches from a machine or a coach behind an L-screen - mixed speeds, mixed locations - and only a ball put on the ground in fair territory triggers a timed sprint. A defense is on the field fielding and throwing for a real out. You start the clock at bat-ball contact and stop it when the runner's foot crosses the front edge of first base.
Because the swing is genuinely reactive and the throw genuinely races the runner, the time you record is the game-speed time. Runners can't cheat out of the box, because they don't know which pitch they'll hit or whether they'll hit it at all. Fouls, takes, and swings-and-misses just reset the at-bat, which is fine - reacting to those pitches is part of the training.
How to run it well
Make contact frequent enough to get reps. If live velocity produces too few balls in play, start with front toss so the contact-to-sprint switch happens often, then progress to a machine and finally to a pitcher. You want a healthy number of triggered sprints per session without exhausting the hitter.
Use a real throw. A first baseman alone is enough to start, but an infielder fielding and throwing turns the rep into an actual race. The safe/out call adds the competitive pressure that surfaces the adrenaline lag you're trying to train out.
Time from contact, not from a coach's 'go.' The clock has to start at bat-ball contact to capture the transition cost. A stopwatch works; a phone timing app or timing gate is cleaner if you have one.
Chart it. Record every clean-contact rep and compare each player's game-speed time to their scripted practice sprint. The goal is to shrink that gap. When a runner's live beat-out comes within about a tenth or so of their clean sprint, the transition is no longer costing them.
What good looks like
The mechanics of a fast beat-out are well established and don't change under game speed - the drill just forces you to produce them reactively:
- First step crosses toward first. Right foot for right-handed hitters, left for lefties. No backward or sideways drift out of the box.
- Low body angle and hard arm action for the first several steps. Acceleration is won with the lean and the arms.
- A straight line down the lane to the front corner of the base when you're beating out a grounder - save the banana arc for when you're rounding toward second.
- Run through the front edge at full speed to a finish cone 8-10 feet past the bag, then break down and peel toward foul ground. First base is the only base you can overrun, so there is never a reason to gear down into it.
Fitting it into practice
This pairs naturally with live batting practice or a situational-hitting block - you're already pitching to live hitters, so adding a timer and a defense costs little. Run it in season to keep game-speed times honest, and as showcase prep so players post reactive times rather than manufactured ones. Because it's repeated max-effort sprinting against a working defense, keep rep counts sensible and give full recovery between timed sprints. Helmets on, and bats are always dropped to the side, never thrown.
Age and safety notes
Live pitching and max-effort sprinting make this a step up from a scripted sprint drill, which is why the youngest safe band is 12U - old enough to handle machine or L-screen velocity and to sprint hard with control. Younger players can get the same benefit from the front-toss progression on a shorter base path. Keep the running lane clear of fielders and loose equipment, and watch total sprint volume to protect against soft-tissue strains.
