Every coach has seen it: a hitter posts a huge exit-velo number in a controlled cage session, then plays soft on Saturday. The cage number was real, but it was earned under conditions the game never gives — the hitter knew a ball was coming, loaded on their own clock, and swung without a decision hanging over the pitch. The Delayed Green-Light Crush drill closes that gap. It keeps the demand for a max-barrel swing but forces the decision to happen late, under time pressure, the way an at-bat actually works. Exit velocity is one of the cleanest windows into how well a hitter transfers energy into the ball. But raw cage exit velo can be misleading. When a hitter gets to pre-plan the swing, they can time it perfectly and produce a peak that does not survive contact with a live decision.

Then add the cue. A partner or coach stands to the side with a colored light or a two-color flip card. Green means swing and crush it; red means take. Mix roughly 70 percent green, 30 percent red, in an order the hitter cannot predict. The key coaching detail is *when* you flash the cue: as late as the hitter can still square the ball. If you show it early, there is no time pressure and you are just running ordinary BP. Push the timing to the edge of what the hitter can handle, and that edge is where the adaptation lives.

How it fits into a practice plan

- Earlier stage: run the cue off a tee, flashing green/red during the load. The hitter trains "decide late, swing hard" without ball-flight timing — good for introducing the concept safely.
- Build stage (the main drill): late cue off a machine or fast front toss, graded on peak exit velo.
- Advanced stage: raise feed velocity, shorten the cue window, or add a third color that changes the *target* — for example, blue means drive it the other way — so the decision now includes direction, not just go or no-go. Keep exit_velo_max_mph on the straight green swings as the graded number so the metric stays clean.
The progression logic is to add perceptual difficulty only after the hitter can already match their baseline under a simple green/red read. If the exit-velo gap is not closing, the window is too tight or the feed is too fast — back off, rebuild the number, then re-add pressure.
